The case study
Context
When H-Suite first partnered with OneTwenty Group in 2017, the organisation was already a commercial success. Operating in the highly competitive iGaming and affiliate marketing sector, the business had achieved exceptional early growth, generating more than €4 million in revenue in only its second year. The ambition, technical capability and commercial instinct that had created this success were clear.
Yet, as in many fast-growing entrepreneurial organisations, success had begun to outpace structure. The systems, leadership practices and organisational rhythms that work effectively during the earliest stage of a business do not always provide the clarity and distributed accountability required for the next phase. OneTwenty was preparing not simply to grow, but to build an organisation capable of sustaining growth across a wider group of businesses.
The Challenge
The executive team possessed significant technical and commercial expertise, but strategic leadership systems had not matured at the same pace as the business. Decision-making remained heavily concentrated around the CEO, accountability varied across teams, and there was limited consistency in how leadership capability was developed beyond the founding team.
The organisation was also considering a future shaped by SEO-led growth and targeted acquisition. That created a more complex leadership challenge: priorities had to be made explicit, senior leaders needed to work beyond their own functional expertise, and newly acquired businesses would have to be integrated without losing momentum or entrepreneurial energy.
Our Perspective
At H-Suite we believe that rapid growth does not need to be controlled by unnecessary bureaucracy, but it does need to be supported by greater clarity, stronger leadership judgement and shared responsibility.
The challenge was not a lack of ambition, talent or commercial opportunity. It was the need to convert entrepreneurial success into organisational capability: clarifying direction, distributing leadership responsibility and creating practical systems that enabled people throughout the organisation to make better decisions.
A central part of the engagement was our willingness to challenge constructively. H-Suite acted as a trusted partner to the CEO and senior leadership team, providing honest feedback, testing assumptions and encouraging difficult conversations when necessary. This balance of support and accountability helped leaders make clearer decisions while maintaining momentum during a period of rapid growth.
How We Worked
The relationship began with strategic facilitation. H-Suite worked with the senior leadership team to step back from immediate operational demands, clarify priorities and agree the organisation’s future direction. This included a stronger emphasis on SEO-led growth and the development of a targeted acquisition strategy.
As the relationship developed, our role expanded into executive coaching, leadership development and ongoing strategic advisory support. The work was not treated as a single training intervention. It evolved with the organisation, responding to the changing decisions, relationships and capability requirements created by growth.
We worked closely with senior executives to strengthen accountability, communication and delegation. Coaching created a confidential space in which leaders could examine how they made decisions, where responsibility was becoming concentrated and how they could lead more effectively beyond the boundaries of their own specialist expertise.
Alongside work with the executive team, H-Suite supported the development of emerging leaders across the organisation. This helped extend leadership capability beyond the founding group and created a broader base of people able to take responsibility for performance, teams and organisational priorities.
As OneTwenty acquired additional companies, H-Suite supported the integration of leadership teams and contributed to the assessment and selection of individuals moving into more senior leadership roles within the enlarged group. This connected leadership appointments with both organisational need and individual capability, supporting confidence and continuity during integration.
Later in the engagement, H-Suite supported the implementation of Objectives and Key Results (OKRs). The purpose was not simply to introduce another management process, but to create clearer connections between strategic priorities, team contribution and measurable action across an increasingly complex organisation.
Throughout the partnership, strategic facilitation, coaching, leadership development and advisory support remained connected. Each element reinforced the others: strategic direction informed leadership priorities; coaching helped individuals respond to those priorities; and practical organisational systems supported more consistent execution.
What Changed
Over time, leadership responsibility became more widely distributed. Senior leaders developed greater confidence in making decisions and leading beyond their own functional expertise, while communication and accountability structures became stronger across the organisation.
The executive team was better positioned to translate commercial ambition into clearer organisational priorities. Strategic conversations moved beyond immediate opportunities towards the capabilities, leadership responsibilities and operating structures required to sustain growth.
The use of executive coaching supported individual leaders in examining how they communicated, delegated and exercised judgement. It also provided a trusted setting for working through difficult decisions during a period in which the organisation and the demands placed on its leaders were changing quickly.
Leadership development extended beyond the founding team. Emerging leaders were supported to take on greater responsibility, and the assessment of individuals moving into senior roles helped align leadership appointments with the needs of the enlarged organisation.
As the acquisition strategy progressed, H-Suite continued to support leadership integration and organisational capability across the group. This helped the business maintain strategic focus while bringing together new teams, roles and leadership relationships.
During the course of the engagement, OneTwenty Group expanded through five strategic acquisitions and increased annual revenue from approximately €4 million to almost €24 million. This commercial growth was the achievement of the business as a whole. H-Suite’s contribution was to remain a trusted strategic partner throughout the period, supporting executive decision-making, leadership capability, organisational integration and the development of leaders across the expanding group.
The relationship also broadened into multiple businesses within the founder’s portfolio. That extension reflected the trust developed through sustained work with the CEO and senior leaders, and the value of an approach that could adapt as the organisation’s context evolved.
Why This Mattered
Entrepreneurial success can create a business quickly, but sustained growth requires an organisation that can think, decide and lead beyond the capacity of its founder.
For OneTwenty, the work helped connect ambitious commercial strategy with the leadership capability required to deliver it. By strengthening strategic clarity, developing leaders, distributing accountability and supporting integration through acquisition, the organisation was better equipped to grow without making every important decision dependent on one person.
